Well I mean when we first see that the ship had the folks in their original costuming, what indicated to you that they were the Skrulls as opposed to the real folks escaping their captors? I'd say there was nothing to indicate it so until they were killed or disabled.

That doesn't count for the drama?

You are not one of the characters in the comic, and neither am I. We
are readers of the comic and not participants. As a reader, I have a
"God's Eye" view of the situation. I look at the plot and I as a reader
know more than any single character in the comic. For example, I can
read Ms. Marvel or Runaways and see what is happening in New York while
Hawkeye cannot know what is going on in New York. I can see that the
SWORD agent released a Reed Richards while Hawkeye cannot know that
event. I can read the CURRENT Captain America title and know that the
Captain America in Avengers is a skrull. Can you understand the now why
I say that there is NO surprise?

If you read everything and have that reference, then yeah, there is no surprise. But that's inherent in your reading patterns isn't it? Like you read the Cliff notes before reading the novel.

I don't know, is Marvel writing to the one who reads all the books or just follows titles? But since so many folks used to complain that things were missing from part x of y if you didn't get all the books, I thought Marvel made each of the titles somewhat separate in need of each other. Following the main SI 1-8 is supposed to be complete enough. Reading the other books as well is to add flavour to SI, but in context to how it affects them directly.

You even bring an example of The Order where one character hides the
fact that one of them is a skrull. There is no confusion to the reader
and no confusion to the participants either. We know who is the skrull
and The Order do not experience confusion because they never knew they
were infiltrated in the first place! (except for 3D Man)

Sure they are confused. They know that others have been infiltrated, and are wondering if they are infiltrated. They are asking who is the Skrull. And especially that guy who got messed with by the real Skrull. They're just not as panicked about it.

The crux of my original criticism with Secret Invasion so many months
ago was that the disproportionate power comparison between Skrulls who
can now copy Black Bolt (and fool Dr Strange), and 21st Century Earth
made a 'secret' invasion pointless.

Well yeah, but it's a rare comic book moment that the bad guys aren't dumb in actualization of their plans. Like I just reread 52 from DC and the way the scientists took down Black Adam was smart genius folks being smart genius folks and not go dopey.

I have to say my current problem with Secret Invasion is sloppy
characterization and plotting.

Okay. But I'm not seeing it that bad myself.
