i say 2 for drums (kick & over-head), 1 for guitar, and sans amp for bass
i plan on winning the argument, but has anyone used a large diaphram mic live for over head drums?
suggestions...?

In this case winning might be losing. How much power do you have going into what kind of cabinets for what types of venues?
In my experience most of the bar gigs don't require anything in the PA except vocals. I've listened to bands in the same venue where some did everything through the PA while others just did vocals. Hands down the lesser setup sounded 10X better.
It's also a LOT easier to set up. Remember that every open mic increases the chances of feedback. I've played in lots of places that didn't have a decent stage. When you're stuck in a corner with glass walls and a tile floor, you might end up fighting a losing battle against feedback.
When you have ever gotten a complaint that you weren't loud enough? By contrast how often do you get complaints that you're too loud or that the vocals can't be heard?
I reserve the "everything in the PA" setup for outdoor gigs and gigs in large venues with lots of open space (real stage, big dance floor). I also prefer to have a sound guy handling things whereas with just vocals in the PA you can set it and mostly forget it.
A couple of bands ago this was a big battle in my band. I won. Nobody ever asked to go back to the old way. People commented on how good we sounded.
But that's me. I'm an aggressive gambler. Mr. Vegas.
